The little risks you can take to increase your luck

    increase their luck.

    You see, I teach entrepreneurship,

    and we all know
    that most new ventures fail,
  • 0:17 - 0:21
    and innovators and entrepreneurs
    need all the luck they can get.

    So what is luck?
  • 0:23 - 0:29
    Luck is defined as success or failure
    apparently caused by chance.
  • 0:30 - 0:32
    Apparently.
  • 0:32 - 0:34
    That's the operative word.
  • 0:35 - 0:37
    It looks like it's chance
  • 0:37 - 0:42
    because we rarely see all the levers
    that come into play to make people lucky.
  • 0:42 - 0:45
    But I've realized, by watching so long,
  • 0:45 - 0:48
    that luck is rarely a lightning strike,
  • 0:48 - 0:50
    isolated and dramatic.
  • 0:50 - 0:53
    It's much more like the wind,
  • 0:53 - 0:54
    blowing constantly.
  • 0:54 - 0:56
    Sometimes it's calm,
  • 0:56 - 0:58
    and sometimes it blows in gusts,
  • 0:58 - 1:02
    and sometimes it comes from directions
    that you didn't even imagine.
  • 1:02 - 1:05
    So how do you catch the winds of luck?
  • 1:06 - 1:08
    It's easy, but it's not obvious.
  • 1:09 - 1:12
    So I'm going to share
    three things with you
  • 1:12 - 1:17
    that you can do to build a sail
    to capture the winds of luck.
  • 1:18 - 1:20
    The first thing you want to do
  • 1:20 - 1:22
    is to change your relationship
    with yourself.
  • 1:22 - 1:26
    Be willing to take small risks
    that get you out of your comfort zone.
  • 1:26 - 1:30
    Now, when we're children,
    we do this all the time.
  • 1:31 - 1:34
    We have to do this if we're going
    to learn how to walk or talk
  • 1:34 - 1:35
    or ride a bike
  • 1:35 - 1:37
    or even quantum mechanics. Right?
  • 1:37 - 1:40
    We need to go from someone one week
    who doesn't ride a bike
  • 1:40 - 1:42
    to, next week, someone who does.
  • 1:42 - 1:44
    And this requires us to get
    out of our comfort zone
  • 1:44 - 1:46
    and take some risks.
  • 1:46 - 1:48
    The problem is, as we get older,
  • 1:48 - 1:50
    we rarely do this.
  • 1:50 - 1:53
    We sort of lock down
    the sense of who we are
  • 1:53 - 1:54
    and don't stretch anymore.
  • 1:54 - 1:56
    Now, with my students,
  • 1:56 - 1:59
    I spend a lot of time
    giving them encouragement
  • 1:59 - 2:01
    to get out of their comfort zone
    and take some risks.
  • 2:02 - 2:03
    How do I do this?
  • 2:03 - 2:07
    Well, I start out by having them
    fill out a risk-o-meter.
  • 2:07 - 2:10
    Now, it's basically a fun thing
    we developed in our class
  • 2:10 - 2:13
    where they map out what risks
    they're willing to take.
  • 2:13 - 2:16
    And it becomes clear very quickly to them
  • 2:16 - 2:18
    that risk-taking is not binary.
  • 2:18 - 2:22
    There are intellectual risks
    and physical risks and financial risks
  • 2:22 - 2:26
    and emotional risks and social risks
    and ethical risks and political risks.
  • 2:26 - 2:30
    And once they do this, they compare
    their risk profiles with others,
  • 2:30 - 2:33
    and they quickly realize
    that they're all really different.
  • 2:34 - 2:37
    I then encourage them to stretch,
  • 2:37 - 2:40
    to take some risks that get them
    out of their comfort zone.
  • 2:40 - 2:43
    For example, I might ask them
    to do an intellectual risk
  • 2:43 - 2:46
    and try to tackle a problem
    they haven't tried before;
  • 2:46 - 2:51
    or a social risk, talking to someone
    sitting next to them on the train;
  • 2:51 - 2:52
    or an emotional risk,
  • 2:52 - 2:55
    maybe telling someone
    they really care about how they feel.
  • 2:56 - 2:59
    I do this myself all the time.
  • 2:59 - 3:02
    About a dozen years ago,
    I was on an airplane,
  • 3:02 - 3:05
    early, early morning flight
    on my way to Ecuador.
  • 3:05 - 3:10
    And normally, I would just
    put on my headphones
  • 3:10 - 3:12
    and go to sleep, wake up, do some work,
  • 3:12 - 3:14
    but I decided to take a little risk,
  • 3:14 - 3:17
    and I started a conversation
    with the man sitting next to me.
  • 3:17 - 3:20
    I introduced myself,
    and I learned that he was a publisher.
  • 3:22 - 3:23
    Interesting.
  • 3:23 - 3:25
    We ended up having
    a fascinating conversation.
  • 3:25 - 3:28
    I learned all about the future
    of the publishing industry.
  • 3:28 - 3:31
    So about three quarters
    of the way through the flight,
  • 3:31 - 3:33
    I decided to take another risk,
  • 3:33 - 3:37
    and I opened up my laptop
    and I shared with him a book proposal
  • 3:37 - 3:41
    I put together for something
    I was doing in my class.
  • 3:41 - 3:43
    And he was very polite, he read it,
  • 3:43 - 3:46
    and he said, "You know what, Tina,
    this isn't right for us,
  • 3:46 - 3:47
    but thank you so much for sharing."
  • 3:47 - 3:49
    It's OK. That risk didn't work out.
  • 3:50 - 3:51
    I shut my laptop.
  • 3:51 - 3:54
    At the end of the flight,
    we exchanged contact information.
  • 3:56 - 3:58
    A couple of months later,
    I reached out to him,
  • 3:58 - 4:01
    and I said, "Mark, would you
    like to come to my class?
  • 4:01 - 4:04
    I'm doing a project
    on reinventing the book,
  • 4:04 - 4:05
    the future of publishing."
  • 4:05 - 4:07
    And he said, "Great. I'd love to come."
  • 4:07 - 4:09
    So he came to my class.
    We had a great experience.
  • 4:09 - 4:11
    A few months later, I wrote to him again.
  • 4:11 - 4:14
    This time, I sent him
    a bunch of video clips
  • 4:14 - 4:16
    from another project my students had done.
  • 4:17 - 4:20
    He was so intrigued
  • 4:20 - 4:22
    by one of the projects
    the students had done,
  • 4:22 - 4:24
    he thought there might be a book in it,
  • 4:24 - 4:26
    and he wanted to meet those students.
  • 4:26 - 4:29
    I have to tell you,
    I was a little bit hurt.
  • 4:29 - 4:30
    (Laughter)
  • 4:30 - 4:33
    I mean, he wanted to do a book
    with my students and not with me,
  • 4:33 - 4:34
    but OK, it's all right.
  • 4:34 - 4:37
    So I invited him to come down,
    and he and his colleagues came to Stanford
  • 4:37 - 4:41
    and met with the students,
    and afterwards, we had lunch together.
  • 4:42 - 4:43
    And one of his editors said to me,
  • 4:43 - 4:46
    "Hey, have you ever
    considered writing a book?"
  • 4:47 - 4:49
    I said, "Funny you should ask."
  • 4:49 - 4:52
    And I pulled out the exact same proposal
  • 4:52 - 4:55
    that I had showed his boss a year earlier.
  • 4:55 - 4:58
    Within two weeks, I had a contract,
  • 4:58 - 5:02
    and within two years, the book had sold
    over a million copies around the world.

  • 5:04 - 5:06
    Now, you might say,
  • 5:06 - 5:08
    "Oh, you're so lucky."
  • 5:08 - 5:09
    But of course I was lucky,
  • 5:09 - 5:13
    but that luck resulted
    from a series of small risks I took,
  • 5:13 - 5:16
    starting with saying hello.
  • 5:16 - 5:18
    And anyone can do this,
  • 5:18 - 5:20
    no matter where you are in your life,
  • 5:20 - 5:22
    no matter where you are in the world --
  • 5:22 - 5:25
    even if you think
    you're the most unlucky person,
  • 5:25 - 5:29
    you can do this by taking little risks
    that get you out of your comfort zone.
  • 5:29 - 5:32
    You start building a sail to capture luck.
  • 5:33 - 5:35
    The second thing you want to do
  • 5:35 - 5:37
    is to change your relationship
    with other people.
  • 5:37 - 5:43
    You need to understand that everyone
    who helps you on your journey
  • 5:43 - 5:47
    is playing a huge role
    in getting you to your goals.
  • 5:47 - 5:49
    And if you don't show appreciation,
  • 5:49 - 5:52
    not only are you not closing the loop,
  • 5:52 - 5:53
    but you're missing an opportunity.
  • 5:55 - 5:57
    When someone does something for you,
  • 5:57 - 5:58
    they're taking that time
  • 5:58 - 6:01
    that they could be spending
    on themselves or someone else,
  • 6:01 - 6:04
    and you need to acknowledge
    what they're doing.
  • 6:05 - 6:09
    Now, I run three fellowship
    programs at Stanford,
  • 6:09 - 6:11
    and they are very competitive to get into,
  • 6:11 - 6:14
    and when I send out the letters
    to those students who don't get in,
  • 6:14 - 6:17
    I always know there are going to be
    people who are disappointed.
  • 6:17 - 6:21
    Some of the people who are disappointed
    send me notes, complaining.
  • 6:21 - 6:22
    Some of them send notes
  • 6:22 - 6:26
    saying what could I do to make myself
    more successful next time around?
  • 6:26 - 6:27
    And every once in a while,
  • 6:27 - 6:30
    someone sends me a note
    thanking me for the opportunity.
  • 6:31 - 6:33
    This happened about seven years ago.
  • 6:33 - 6:36
    A young man named Brian
    sent me a beautiful note saying,
  • 6:36 - 6:39
    "I know I've been rejected
    from this program twice,
  • 6:39 - 6:41
    but I want to thank you
    for the opportunity.
  • 6:41 - 6:44
    I learned so much
    through the process of applying."
  • 6:44 - 6:48
    I was so taken by
    the graciousness of his message
  • 6:48 - 6:50
    that I invited him to come and meet me.
  • 6:50 - 6:53
    And we spent some time chatting
    and cooked up an idea
  • 6:53 - 6:55
    for an independent study project together.
  • 6:56 - 6:58
    He was on the football team at Stanford,
  • 6:58 - 7:02
    and he decided to do a project
    on looking at leadership in that context.
  • 7:03 - 7:06
    We got to know each other
    incredibly well through that quarter,
  • 7:06 - 7:09
    and he took the project
    that he started working on
  • 7:09 - 7:10
    in the independent study
  • 7:10 - 7:14
    and turned it, ultimately,
    into a company called Play for Tomorrow,
  • 7:14 - 7:17
    where he teaches kids
    from disadvantaged backgrounds
  • 7:17 - 7:20
    how to, essentially,
    craft the lives they dream to live.
  • 7:21 - 7:24
    Now, the important thing about this story
  • 7:24 - 7:27
    is that we both ended up catching
    the winds of luck
  • 7:27 - 7:30
    as a result of his thank-you note.
  • 7:30 - 7:33
    But it was the winds
    that we didn't expect in the first place.
  • 7:34 - 7:36
    Over the course
    of the last couple of years,
  • 7:36 - 7:39
    I've come up with
    some tactics for my own life
  • 7:39 - 7:42
    to help me really foster appreciation.
  • 7:42 - 7:46
    My favorite is that at the end
    of every single day,
  • 7:46 - 7:50
    I look at my calendar
    and I review all the people I met with,
  • 7:50 - 7:53
    and I send thank-you notes
    to every single person.
  • 7:53 - 7:55
    It only takes a few minutes,
  • 7:55 - 7:57
    but at the end of every day,
  • 7:57 - 8:00
    I feel incredibly grateful
    and appreciative,
  • 8:00 - 8:03
    and I promise you
    it has increased my luck.

    So first, you need to take some risks
    and get out of your comfort zone.
  • 8:07 - 8:09
    Second, you need to show appreciation.
  • 8:10 - 8:13
    And third, you want to change
    your relationship with ideas.
  • 8:14 - 8:18
    Most people look at new ideas
    that come there way and they judge them.
  • 8:18 - 8:20
    "That's a great idea"
    or "That's a terrible idea."
  • 8:21 - 8:23
    But it's actually much more nuanced.
  • 8:24 - 8:26
    Ideas are neither good or bad.
  • 8:26 - 8:31
    And in fact, the seeds of terrible ideas
    are often something truly remarkable.
  • 8:32 - 8:35
    One of my favorite exercises
    in my classes on creativity
  • 8:35 - 8:40
    is to help students foster an attitude
    of looking at terrible ideas
  • 8:40 - 8:43
    through the lens of possibilities.
  • 8:43 - 8:45
    So I give them a challenge:
  • 8:45 - 8:49
    to create an idea
    for a brand new restaurant.
  • 8:49 - 8:52
    They have to come up
    with the best ideas for a new restaurant
  • 8:52 - 8:55
    and the worst ideas for a new restaurant.
  • 8:55 - 8:58
    So the best ideas are things like
    a restaurant on a mountaintop
  • 8:58 - 9:00
    with a beautiful sunset,
  • 9:00 - 9:03
    or a restaurant on a boat
    with a gorgeous view.
  • 9:03 - 9:08
    And the terrible ideas are things like
    a restaurant in a garbage dump,
  • 9:08 - 9:12
    or a restaurant with terrible service
    that's really dirty,
  • 9:12 - 9:15
    or a restaurant that serves
    cockroach sushi.
  • 9:15 - 9:17
    (Laughter)
  • 9:17 - 9:19
    So they hand all the ideas to me,
  • 9:19 - 9:21
    I read the great ideas out loud,
  • 9:21 - 9:23
    and then I rip them up
    and throw them away.
  • 9:25 - 9:28
    I then take the horrible ideas
    and redistribute them.
  • 9:28 - 9:33
    Each team now has an idea
    that another team thought was horrible,
  • 9:33 - 9:36
    and their challenge is to turn it
    into something brilliant.
  • 9:37 - 9:38
    Here's what happens.
  • 9:39 - 9:44
    Within about 10 seconds, someone says,
    "This is a fabulous idea."
  • 9:44 - 9:49
    And they have about three minutes
    before they pitch the idea to the class.
  • 9:49 - 9:52
    So the restaurant in the garbage dump?
    What does that turn into?
  • 9:52 - 9:56
    Well, they collect all the extra food
    from Michelin star restaurants
  • 9:56 - 9:58
    that was going to get thrown out,
  • 9:59 - 10:01
    and they have another restaurant
    at a much lower price,
  • 10:01 - 10:02
    with all the leftovers.
  • 10:02 - 10:03
    Pretty cool?
  • 10:03 - 10:06
    Or the restaurant that's dirty
    with terrible service?
  • 10:07 - 10:11
    Well, that turns into a restaurant
    that's a training ground
  • 10:11 - 10:15
    for future restauranteurs to figure out
    how to avoid all the pitfalls.
  • 10:16 - 10:17
    And the restaurant with cockroach sushi?
  • 10:18 - 10:20
    It turns into a sushi bar
  • 10:20 - 10:23
    with all sorts of really interesting
    and exotic ingredients.
  • 10:24 - 10:27
    If you look around at the companies,
  • 10:27 - 10:30
    the ventures that are
    really innovative around you,
  • 10:30 - 10:34
    the ones that we now take for granted
    that have changed our life,
  • 10:34 - 10:35
    well, you know what?
  • 10:35 - 10:38
    They all started out as crazy ideas.
  • 10:38 - 10:41
    They started ideas
    that when they pitched to other people,
  • 10:41 - 10:44
    most people said, "That's crazy,
    it will never work."
  • 10:46 - 10:52
    So, yes, sometimes people
    were born into terrible circumstances,
  • 10:52 - 10:54
    and sometimes, luck is a lightning bolt
  • 10:54 - 10:57
    that hits us with something wonderful
    or something terrible.

    But the winds of luck are always there,
  • 11:02 - 11:05
    and if you're willing to take some risks,
  • 11:05 - 11:09
    if you're willing to really go out
    and show appreciation
  • 11:09 - 11:13
    and willing to really look at ideas,
    even if they're crazy,
  • 11:13 - 11:15
    through the lens of possibilities,
  • 11:15 - 11:20
    you can build a bigger and bigger sail
    to catch the winds of luck.
