How to gain control of your free time

    When people find out
    I write about time management,

    they assume two things.

    One is that I'm always on time,

    and I'm not.
  • 0:14 - 0:15
    I have four small children,
  • 0:15 - 0:18
    and I would like to blame them
    for my occasional tardiness,
  • 0:18 - 0:20
    but sometimes it's just not their fault.
  • 0:20 - 0:23
    I was once late to my own speech
    on time management.
  • 0:23 - 0:24
    (Laughter)
  • 0:24 - 0:28
    We all had to just take a moment
    together and savor that irony.
  • 0:29 - 0:30
    The second thing they assume
  • 0:30 - 0:34
    is that I have lots of tips and tricks
    for saving bits of time here and there.
  • 0:34 - 0:38
    And sometimes I'll hear from magazines
    that are doing a story along these lines,
  • 0:38 - 0:41
    generally on how to help their readers
    find an extra hour in the day.
  • 0:41 - 0:45
    And the idea is that we'll shave
    bits of time off everyday activities,
  • 0:45 - 0:46
    add it up,
  • 0:46 - 0:48
    and we'll have time for the good stuff.
  • 0:48 - 0:51
    And I question the entire
    premise of this piece,
  • 0:51 - 0:52
    but I'm always interested
  • 0:52 - 0:55
    in hearing what they've come up with
    before they call me.

    Some of my favorites:

    doing errands in a way where
    you only have to make right-hand turns --

    (Laughter)

    Being extremely judicious
    in microwave usage --

    so it says three to three-and-a-half
    minutes on the package,
  • 1:05 - 1:08
    we're totally getting in
    on the bottom side of that.

    And my personal favorite,
  • 1:09 - 1:10
    which makes sense on some level,
  • 1:10 - 1:12
    is to DVR your favorite shows
  • 1:12 - 1:14
    so you can fast-forward
    through the commercials,
  • 1:14 - 1:17
    and that way you save about
    eight minutes every half hour,
  • 1:17 - 1:19
    so in the course of two hours
    of watching TV,
  • 1:19 - 1:20
    you find 32 minutes to exercise.
  • 1:20 - 1:21
    (Laughter)
  • 1:21 - 1:23
    Which is true.
  • 1:23 - 1:25
    You know another way to find
    32 minutes to exercise?
  • 1:26 - 1:28
    Don't watch two hours of TV a day, right?
  • 1:28 - 1:29
    (Laughter)
  • 1:29 - 1:32
    Anyway, the idea is we'll save bits
    of time here and there,
  • 1:32 - 1:33
    add it up,
  • 1:33 - 1:35
    we will finally get to
    everything we want to do.

    But after studying how successful
    people spend their time,
  • 1:38 - 1:41
    and looking at their
    schedules hour by hour,
  • 1:41 - 1:44
    I think this idea
    has it completely backward.
  • 1:45 - 1:49
    We don't build the lives
    we want by saving time.
  • 1:49 - 1:51
    We build the lives we want,
  • 1:51 - 1:54
    and then time saves itself.
  • 1:55 - 1:56
    Here's what I mean.

    I recently did a time diary project
  • 1:58 - 2:02
    looking at 1,001 days in the lives
    of extremely busy women.
  • 2:03 - 2:04
    They had demanding jobs,
  • 2:04 - 2:05
    sometimes their own businesses,
  • 2:05 - 2:06
    kids to care for,
  • 2:06 - 2:07
    maybe parents to care for,
  • 2:07 - 2:09
    community commitements --
  • 2:09 - 2:10
    busy, busy people.
  • 2:11 - 2:13
    I had them keep track
    of their time for a week
  • 2:13 - 2:15
    so I could add up how much
    they worked and slept,
  • 2:15 - 2:18
    and I interviewed them about
    their strategies for my book.
  • 2:18 - 2:20
    One of the women whose
    time log I studied,
  • 2:20 - 2:23
    she goes out on a Wednesday
    night for something.
  • 2:23 - 2:25
    She comes home to find
    that her water heater has broken,
  • 2:25 - 2:28
    and there is now water
    all over her basement.
  • 2:29 - 2:30
    If you've ever had anything
    like this happen to you,
  • 2:30 - 2:33
    you know it is a hugely damaging,
    frightening, sopping mess.
  • 2:34 - 2:37
    So she's dealing with the immediate
    aftermath that night,
  • 2:37 - 2:38
    next day she's got plumbers coming in,
  • 2:38 - 2:39
    day after that,
  • 2:39 - 2:41
    professional cleaning crew
    dealing with the ruined carpet.
  • 2:41 - 2:44
    All of this is being recorded
    on her time log --
  • 2:44 - 2:46
    winds up taking seven hours of her week.
  • 2:47 - 2:48
    Seven hours.
  • 2:49 - 2:52
    That's like finding
    an extra hour in the day.
  • 2:53 - 2:55
    But I'm sure if you had asked her
    at the start of the week,
  • 2:56 - 3:00
    "Could you find seven hours
    to train for a triathlon?
  • 3:00 - 3:04
    Could you find seven hours
    to mentor seven worthy people?"
  • 3:04 - 3:06
    I'm sure she would've said
    what most of us would've said
  • 3:06 - 3:08
    which is, "No.
  • 3:08 - 3:11
    Can't you see how busy I am?"
  • 3:12 - 3:14
    Yet when she had to find seven hours
  • 3:14 - 3:16
    because there is water
    all over her basement,
  • 3:17 - 3:19
    she found seven hours.
  • 3:19 - 3:23
    And what this shows us
    is that time is highly elastic.
  • 3:24 - 3:26
    We cannot make more time,
  • 3:26 - 3:30
    but time will stretch to accommodate
    what we choose to put into it.
  • 3:31 - 3:34
    And so the key to time management
  • 3:34 - 3:37
    is treating our priorities
    as the equivalent
  • 3:37 - 3:40
    of that broken water heater.
  • 3:40 - 3:41
    And to get at this,
  • 3:42 - 3:45
    I like to use some language from one
    of the busiest people I ever interviewed.

    By busy I mean she was
    running a small business
  • Not Synced
    with 12 people on the payroll,
  • Not Synced
    she had six children
    in her spare time ...
  • Not Synced
    I was getting in touch with her
    to set up an interview
  • Not Synced
    on how she "had it all" --
  • Not Synced
    that phrase --
  • Not Synced
    I remember it was a Thursday morning
  • Not Synced
    and she was not available
    to speak with me,
  • Not Synced
    of course, right?
  • Not Synced
    But the reason she was
    unavailable to speak with me
  • Not Synced
    is that she was out for a hike,
  • Not Synced
    because it was a beautiful spring morning,
  • Not Synced
    and she wanted to go for a hike.
  • Not Synced
    So of course this makes me
    even more intrigued,
  • Not Synced
    and when I finally do catch up her,
  • Not Synced
    she explains it like this,
  • Not Synced
    she says, "Listen Laura,
  • Not Synced
    everything I do,
  • Not Synced
    every minute I spend,
  • Not Synced
    is my choice."
  • Not Synced
    And rather than say,
  • Not Synced
    "I don't have time to do x, y or z,"
  • Not Synced
    she'd say, "I don't do x, y or z
    because it's not a priority."
  • Not Synced
    "I don't have time," often means
    "It's not a priority."
  • Not Synced
    If you think about it,
  • Not Synced
    that's really more accurate language.
  • Not Synced
    I mean I could tell you I don't
    have time to dust my blinds,
  • Not Synced
    but that's not true.
  • Not Synced
    If you offered to pay me $100,000
    to go dust my blinds,
  • Not Synced
    I would get to it pretty quickly.
  • Not Synced
    (Laughter)
  • Not Synced
    Since that is not going to happen,
  • Not Synced
    I can acknowledge this is not
    a matter of lacking time,
  • Not Synced
    it's that I don't want to do it.
  • Not Synced
    Using this language reminds us
    that time is a choice.
  • Not Synced
    And granted,
  • Not Synced
    there may be horrible consequences
    for making different choices,
  • Not Synced
    I will give you that,
  • Not Synced
    but we are smart people,
  • Not Synced
    and certainly over the long-run,
  • Not Synced
    we have the power to fill out lives
    with the things that deserve to be there.
  • Not Synced
    So how do we do that?
  • Not Synced
    How do we treat our priorities
  • Not Synced
    as the equivalent
    of that broken water heater?
  • Not Synced
    Well first we need
    to figure out what they are,
  • Not Synced
    and I want to give you two strategies
    for thinking about this.
  • Not Synced
    The first,
  • Not Synced
    on the professional side.
  • Not Synced
    I'm sure many people
    coming up to the end of the year
  • Not Synced
    are giving or getting
    annual performance reviews.
  • Not Synced
    You look back over your
    successes over the year,
  • Not Synced
    your "opportunities for growth,"
  • Not Synced
    and this serves it's purpose,
  • Not Synced
    but I find it's more effective
    to do this looking forward.
  • Not Synced
    So I want you to pretend
    it's the end of next year.
  • Not Synced
    You're giving yourself
    a performance review,
  • Not Synced
    and it has been an absolutely
    amazing year for you, professionally.
  • Not Synced
    What three-to-five things did you do
    that made it so amazing?
  • Not Synced
    So you can write next year's
    performance review now.
  • Not Synced
    And you can do this for you
    personal life, too.
  • Not Synced
    I'm sure many of you,
  • Not Synced
    like me,
  • Not Synced
    come December,
  • Not Synced
    get cards that contain these folded up
    sheets of colored paper,
  • Not Synced
    on which is written what is known
    as the family holiday letter.
  • Not Synced
    (Laughter)
  • Not Synced
    Bit of a wretched
    genre of literature, really --
  • Not Synced
    (Laughter)
  • Not Synced
    Going on about how amazing
    everyone in the household is,
  • Not Synced
    or even more scintillating,
  • Not Synced
    how busy everyone in the household is.
  • Not Synced
    But these letters serve a purpose,
  • Not Synced
    which is that they tell
    your friends and family
  • Not Synced
    what you did in your personal life
    that mattered to you
  • Not Synced
    over the course of the year.
  • Not Synced
    So this year's kind of done,
  • Not Synced
    but I want you to pretend
    it's the end of next year,
  • Not Synced
    and it has been an absolutely amazing year
  • Not Synced
    for you and the people you care about.
  • Not Synced
    What three-to-five things did you do
    that made it so amazing?
  • Not Synced
    So you can write next year's
    family holiday letter now.
  • Not Synced
    Don't send it ...
  • Not Synced
    (Laughter)
  • Not Synced
    Please,
  • Not Synced
    don't send it.
  • Not Synced
    But you can write it.
  • Not Synced
    And now between the performance
    review and the family holiday letter,
  • Not Synced
    we have a list of six-to-10 goals
    we can work on in the next year.
  • Not Synced
    And now we need to break
    these down into doable steps.
  • Not Synced
    So maybe you want
    to write a family history,
  • Not Synced
    well first you can read
    some other family histories,
  • Not Synced
    get a sense for the style.
  • Not Synced
    Then maybe think about the questions
    you want to ask your relatives,
  • Not Synced
    set up appointments to interview them.
  • Not Synced
    Or maybe you want to run a 5K,
  • Not Synced
    so you need to find a race and sign up,
  • Not Synced
    and figure out a training plan,
  • Not Synced
    and dig those shoes
    out of the back of the closet.
  • Not Synced
    And then --
  • Not Synced
    this is key --
  • Not Synced
    we treat our priorities as the equivalent
    of that broken water heater
  • Not Synced
    by putting them into our schedules first.
  • Not Synced
    And we do this by thinking through
    our weeks before we are in them.
  • Not Synced
    I find a really good time to do this
    is Friday afternoons.
  • Not Synced
    Friday afternoon is what an economist
    a "low-opportunity cost" time.
  • Not Synced
    Most of us are not sitting there
    on Friday afternoons saying,
  • Not Synced
    "I am excited to make progress
  • Not Synced
    towards my personal and
    professional priorities right now."
  • Not Synced
    But we are willing to think
    about what those should be.
  • Not Synced
    So take a little bit
    of time Friday afternoon,
  • Not Synced
    make yourself a
    three-category priority list:
  • Not Synced
    career, relationships, self.
  • Not Synced
    Making a three-category list
  • Not Synced
    reminds us that there should be
    something in all three categories.
  • Not Synced
    Career we think about;
  • Not Synced
    relationships, self not so much.
  • Not Synced
    But anyway, just a short list,
  • Not Synced
    two-to-three items in each.
  • Not Synced
    Then look out over the whole
    of the next week,
  • Not Synced
    and see where you can plan them in.
  • Not Synced
    Where you plan them in is up to you.
  • Not Synced
    And I know this is going to be more
    complicated for some people than others.
  • Not Synced
    I mean some peoples' lives
    are just harder than others.
  • Not Synced
    It is not going to be easy to find
    time to take that poetry class
  • Not Synced
    if you are caring for multiple
    children on your own.
  • Not Synced
    I get that.
  • Not Synced
    And I don't want to minimize
    anyone's struggle.
  • Not Synced
    But I do think that the numbers
    I am about to tell you are empowering.
  • Not Synced
    There are 168 hours in a week.
  • Not Synced
    24 times seven is a 168 hours.
  • Not Synced
    That is a lot of time.
  • Not Synced
    If you are working a full-time job,
  • Not Synced
    so 40 hours a week,
  • Not Synced
    sleeping 8 hours a night,
  • Not Synced
    so 56 hours a week --
  • Not Synced
    that leaves 72 hours for other things.
  • Not Synced
    That is a lot of time.
  • Not Synced
    You say you're working 50 hours a week,
  • Not Synced
    maybe a main job and a side hustle.
  • Not Synced
    Well that leaves 62 hours
    for other things.
  • Not Synced
    You say you're working 60 hours,
  • Not Synced
    well that leaves 52 hours
    for other things.
  • Not Synced
    You say you're working more than 60 hours.
  • Not Synced
    Well, are you sure?
  • Not Synced
    (Laughter)
  • Not Synced
    There was once a study comparing
    people's estimated work weeks
  • Not Synced
    with time diaries --
  • Not Synced
    found that people claiming
    75-plus hour work weeks
  • Not Synced
    we off by about 25 hours.
  • Not Synced
    (Laughter)
  • Not Synced
    You can guess in which direction, right?
  • Not Synced
    Anyway,
  • Not Synced
    in 168 hours a week,
  • Not Synced
    I think we can find time
    for what matters to you.
  • Not Synced
    If you want to spend
    more time with your kids,
  • Not Synced
    you want to study more
    for a test you're taking,
  • Not Synced
    you want to exercise for three hours
    and volunteer for two,
  • Not Synced
    you can.
  • Not Synced
    And that's even if you're working
    way more than full-time hours.
  • Not Synced
    So we have plenty of time,
  • Not Synced
    which is great,
  • Not Synced
    because guess what?
  • Not Synced
    We don't even need that much
    time to do amazing things.
  • Not Synced
    But when most of us have bits of time,
  • Not Synced
    what do we do?
  • Not Synced
    Pull out the phone, right?
  • Not Synced
    Start deleting emails,
  • Not Synced
    or otherwise we're puttering
    around the house,
  • Not Synced
    or watching TV.
  • Not Synced
    But small moments can have great power.
  • Not Synced
    You can use your bits of time
  • Not Synced
    for bits of joy.
  • Not Synced
    Maybe it's choosing to read something
    wonderful on the bus on the way to work.
  • Not Synced
    I know when I had a job
  • Not Synced
    that required two bus rides
    and a subway ride every morning,
  • Not Synced
    I used to go to the library on weekends
    to get stuff to read.
  • Not Synced
    It made the whole experience almost ...
  • Not Synced
    almost enjoyable.
  • Not Synced
    Breaks at work can be used
    for meditating or praying.
  • Not Synced
    If family dinner is out because
    of your crazy work schedule,
  • Not Synced
    maybe family breakfast
    could be a good substitute.
  • Not Synced
    It's about looking at
    the whole of one's time,
  • Not Synced
    and seeing where the good stuff can go.
  • Not Synced
    I truly believe this.
  • Not Synced
    There is time.
  • Not Synced
    Even if we are busy,
  • Not Synced
    we have time for what matters.
  • Not Synced
    And when we focus on what matters,
  • Not Synced
    we can build the lives we want
  • Not Synced
    in the time we've got.
  • Not Synced
