    captions planning.

    TOM: It's good to have you back, brother.

    Now today,
    we're gonna talk
  • 0:18 - 0:20
    about...community captions.
  • 0:21 - 0:22
    And what we're...
  • 0:22 - 0:24
    We're gonna kind of be a little
  • 0:24 - 0:27
    more transparent than
    we usually are
  • 0:27 - 0:29
    around some of
    these types of projects.
  • 0:29 - 0:32
    Because we're...
    we're taking a hard look
  • 0:32 - 0:34
    on whether we should,
    sort of,
  • 0:34 - 0:37
    continue supporting them,
    or not.
  • 0:37 - 0:40
    And that's...
    that's a pretty big decision.
  • 0:40 - 0:42
    So maybe...
    can you give folks
  • 0:42 - 0:44
    a little bit of background on
  • 0:44 - 0:46
    what is this feature,
  • 0:46 - 0:47
    why did we do it,
    and, you know,
  • 0:47 - 0:50
    why are we...why are we
    thinking about it now?
  • 0:51 - 0:52
    JAMES: Yeah, absolutely. So...
  • 0:54 - 0:55
    First, kind of as you said before,
    this is something...
  • 0:55 - 0:57
    This is a new experiment
    that we're trying here.
  • 0:57 - 1:00
    We do hear pretty often
    from creators
  • 1:00 - 1:03
    that big decisions get made
    without necessarily
  • 1:03 - 1:05
    creators feeling like
    they have a chance to give input.
  • 1:05 - 1:08
    So, we are using this opportunity
  • 1:08 - 1:11
    to take a step back
    and ask creators what they think
  • 1:12 - 1:14
    about a decision,
    before it gets made.
  • 1:14 - 1:18
    And so, we are starting to
  • 1:18 - 1:20
    think about whether or not
    we continue to have
  • 1:20 - 1:22
    the Community Captions feature,
    or whether or not
  • 1:22 - 1:24
    it makes sense to shut it down.
  • 1:25 - 1:27
    Before I go into more detail
    about that,
  • 1:27 - 1:29
    let me just, kind of,
    clarify a little bit
  • 1:29 - 1:31
    what that means.
  • 1:31 - 1:33
    So, there are three ways
  • 1:33 - 1:36
    that most creators
    get captions or subtitles.
  • 1:37 - 1:40
    The first, that many of you
    are probably familiar with,
  • 1:40 - 1:42
    are automatic captions.
  • 1:43 - 1:45
    And those,
    for a number of languages,
  • 1:45 - 1:47
    just happen automatically
    on your video.
  • 1:49 - 1:52
    Second, many of you
    upload them yourselves,
  • 1:52 - 1:53
    in some way, shape, or form.
  • 1:53 - 1:56
    And then, the last way is
  • 1:56 - 1:59
    there's a Community Captions feature, that...
  • 1:59 - 2:01
    where you can opt in and allow
  • 2:01 - 2:04
    anyone on the internet
    to come and suggest
  • 2:04 - 2:06
    captions for your video.
  • 2:06 - 2:08
    And it's really the third one
    that we're wondering
  • 2:08 - 2:10
    if it makes sense to continue.
  • 2:10 - 2:12
    Or if the effort
    that would be spent,
  • 2:12 - 2:13
    kind of, building and maintaining it
  • 2:13 - 2:15
    would be better spent
    on other features.
  • 2:16 - 2:19
    TOM: Right. And in fairness,
    it's probably...
  • 2:20 - 2:23
    We're leaning
    in the direction of...
  • 2:23 - 2:24
    of deprecating it.
  • 2:24 - 2:26
    And so this is
    a very important conversation
  • 2:26 - 2:29
    because we also know
    a lot of creators
  • 2:29 - 2:32
    feel passionately about captions.
  • 2:32 - 2:33
    This idea of
  • 2:34 - 2:37
    anyone in the world
    can help you caption your video,
  • 2:37 - 2:38
    and then translate it,
  • 2:38 - 2:40
    and make it kind of
    more accessible
  • 2:41 - 2:43
    is an amazing vision.
  • 2:44 - 2:46
    Like, what do you think is driving
  • 2:46 - 2:48
    our contemplation of
  • 2:49 - 2:51
    why we wouldn't continue
    supporting that feature.
  • 2:51 - 2:53
    JAMES: I couldn't agree more with
    how you framed it.
  • 2:53 - 2:56
    The reason that we're considering it
    ultimately comes down to
  • 2:56 - 2:58
    not that many creators are
    ultimately using it.
  • 2:58 - 3:00
    Just to be totally transparent,
  • 3:00 - 3:02
    less than 1/1000th
    of a percent
  • 3:02 - 3:05
    of channels approved
    a community caption track
  • 3:05 - 3:06
    in the last month.
  • 3:07 - 3:10
    And so we actually went
    and started to talk with channels
  • 3:10 - 3:12
    about why they aren't using it.
  • 3:12 - 3:14
    Particularly ones that had
    used it in the past.
  • 3:14 - 3:16
    Or were large enough
    to have an audience for it.
  • 3:17 - 3:19
    And some of the things
    that we heard were
  • 3:19 - 3:21
    "Well, I really love that it exists."
  • 3:21 - 3:24
    Right? Everyone...everyone is
    positive on the theory.
  • 3:24 - 3:25
    And then they'd say "But..."
  • 3:25 - 3:28
    And they'd say things like,
    "But I've had problems with spam".
  • 3:28 - 3:30
    Or "It's not reliable enough for me".
  • 3:30 - 3:33
    If we wanna have
    the most accessible product possible.
  • 3:33 - 3:34
    For as many different people.
  • 3:34 - 3:38
    We want creators to have
    the widest possible audience for their videos.
  • 3:38 - 3:41
    This Community Captions feature
    isn't accomplishing that goal.
  • 3:41 - 3:43
    Even though it sounds
    really great in theory,
  • 3:44 - 3:46
    it only works
    for the biggest channels,
  • 3:46 - 3:48
    and then there's problems with
    spam and abuse,
  • 3:48 - 3:49
    and then people turn it off,
  • 3:49 - 3:52
    and then consequently,
    it's not on that much watch time.
  • 3:52 - 3:54
    So only about 0.2% of watch time
  • 3:55 - 3:57
    has a community caption track on it.
  • 3:57 - 3:59
    And so, that's what has us
    leaning towards
  • 3:59 - 4:01
    actually shutting this...
    this feature down.
  • 4:01 - 4:02
    TOM: I guess some people
    may wonder, like,
  • 4:02 - 4:04
    "Hey! Well just leave it alone.
  • 4:04 - 4:06
    "Just leave it as is.
    Like, why don't you just...
  • 4:06 - 4:08
    "You don't have to
    spend any more time on it.
  • 4:08 - 4:10
    "Like, just let it be."
  • 4:10 - 4:12
    JAMES: Unfortunately,
    that's not the reality.
  • 4:12 - 4:14
    I think it is...
  • 4:15 - 4:18
    There's some pretty significant costs
    to keeping it.
  • 4:18 - 4:21
    And I think we have
    a responsibility to
  • 4:22 - 4:25
    make sure that we're investing
    in the places
  • 4:25 - 4:29
    that will have the most,
    kind of, return on investment here.
  • 4:29 - 4:32
    TOM: I totally get
    where you're coming from.
  • 4:32 - 4:35
    And I hope others who are listening
    understand too.
  • 4:35 - 4:37
    Like, part of the reason for this video
    is to say "Hey, look!
  • 4:37 - 4:39
    "If there is an angle
    we haven't thought about..."
  • 4:39 - 4:41
    You know, of course
    we're gonna keep an open mind,
  • 4:41 - 4:43
    but we ultimately wanna do
    the best thing
  • 4:43 - 4:45
    for the creator ecosystem overall.
  • 4:45 - 4:48
    Where are we going with
    the future of our captions roadmap?
  • 4:49 - 4:50
    JAMES: Yeah, I'm glad you asked.
  • 4:50 - 4:54
    So, we absolutely are not
    getting rid of the ability
  • 4:54 - 4:56
    for a creator to upload
  • 4:56 - 4:59
    captions or translations
    to their channel.
  • 4:59 - 5:01
    Like, that's not even in
    the consideration set.
  • 5:02 - 5:03
    There's a bunch of work
    that's continuing to happen
  • 5:03 - 5:05
    on automatic captions.
  • 5:06 - 5:08
    Making them more accurate.
    Supporting more languages.
  • 5:09 - 5:12
    Making them better support, kind of,
    punctuation and grammar.
  • 5:12 - 5:14
    Capitalization.
    And stuff like that.
  • 5:15 - 5:17
    We're coming at this from
    wanting to have
  • 5:17 - 5:20
    the most accessible platform possible.
  • 5:20 - 5:22
    It's purely about
    how do we get there,
  • 5:22 - 5:24
    in a way that's safe for the platform,
  • 5:24 - 5:25
    safe for creators.
  • 5:25 - 5:28
    And, you know, these are...
    These are the hard questions.
  • 5:28 - 5:30
    TOM: Yeah, that's a great point
    about the trade-offs.
  • 5:30 - 5:33
    Because if you're hearing this
    and you're like,
  • 5:33 - 5:35
    "Well, I'll vote for keeping it."
  • 5:35 - 5:38
    What you're also voting for is
  • 5:38 - 5:42
    less improvements to
    the experience for creators
  • 5:42 - 5:44
    to upload their own captions.
  • 5:44 - 5:47
    Less improvements
    on the automated captions.
  • 5:48 - 5:53
    Less improvements on the ability to
    refine the automated captions.
  • 5:53 - 5:55
    Setting aside this community captions stuff,
  • 5:56 - 6:00
    when you think about
    where you'd like to see captions go forward,
  • 6:01 - 6:04
    what are some of the things
    that you're kind of excited
  • 6:04 - 6:06
    for us as a team to consider?
  • 6:06 - 6:09
    JAMES: We are working on
    a new captions editor,
  • 6:09 - 6:11
    that I am really pumped for.
  • 6:11 - 6:13
    We actually have some creators
  • 6:13 - 6:16
    out there using a alpha version,
  • 6:16 - 6:18
    for the first time right now.
  • 6:18 - 6:20
    I'm really excited to see
    a tighter integration
  • 6:20 - 6:23
    between what the creator does
    and auto captions.
  • 6:24 - 6:27
    And maybe the creator, auto captions,
    and Google Translate.
  • 6:27 - 6:30
    There's opportunities maybe to extend
    some of our permission tools.
  • 6:30 - 6:31
    Some of the creators
    I spoke to said,
  • 6:32 - 6:34
    "Well actually, I don't use the project...
    the product the way you intend.
  • 6:35 - 6:37
    "I have my three people
    that caption all my videos.
  • 6:38 - 6:41
    "And I only approve things
    that they write.
  • 6:42 - 6:44
    "And I would much rather
    just be able to
  • 6:44 - 6:46
    "send them an invite
    from Permissions,
  • 6:47 - 6:51
    "you know, to be able to kind of
    access only the captions.
  • 6:51 - 6:53
    "And that would be a better workflow
    for me and my team."
  • 6:53 - 6:55
    TOM: With that said,
    are there any other questions
  • 6:55 - 6:57
    that you have, James,
  • 6:57 - 6:58
    that you wanna hear
    from the audience?
  • 6:59 - 7:01
    That they can give us feedback on,
  • 7:01 - 7:03
    in terms of
    how we're thinking about this.
  • 7:04 - 7:07
    JAMES: Yeah, we would love it
    if people would weigh in here.
  • 7:07 - 7:10
    The best type of feedback
    you can give us
  • 7:10 - 7:14
    is information about why and how
    it would affect your channel,
  • 7:14 - 7:15
    if you don't think
    that we should do this.
  • 7:15 - 7:18
    One more thing, if I could,
    I do wanna just say
  • 7:18 - 7:20
    we realize this is a tough conversation
  • 7:20 - 7:22
    and we thank you guys
    for having it with us.
  • 7:22 - 7:24
    TOM: You know, James,
    it just occurred to me that
  • 7:24 - 7:26
    the other thing that
    we should mention is that
  • 7:27 - 7:29
    this is a bit more...
  • 7:30 - 7:32
    a new format of an Insider video.
  • 7:32 - 7:34
    Like, usually it's
  • 7:34 - 7:36
    "Hey! Here's some
    cool new stuff coming."
  • 7:36 - 7:39
    This one is a little bit
    further upstream
  • 7:40 - 7:42
    in the product development process.
  • 7:42 - 7:45
    And so, if you guys watching this
    have feedback
  • 7:46 - 7:48
    on, you know...
  • 7:48 - 7:51
    If you wanna see this much
    of the sausage making. (LAUGHS)

    Like, you know, we could
    try and do more of it.

    I think the risk is always, like,
  • 7:55 - 7:57
    well you're never gonna make
    everyone happy
  • 7:57 - 7:59
    and then people are
    gonna be pissed,
  • 7:59 - 8:00
    if you go in a different direction.
  • 8:01 - 8:02
    I think we're taking a bet here.
  • 8:03 - 8:05
    That being more transparent
  • 8:05 - 8:07
    and putting all
    the cards on the table
  • 8:08 - 8:10
    might help us
    make a better decision,
  • 8:10 - 8:11
    based on the input.
  • 8:11 - 8:12
    JAMES: Yeah. This is brand new.
  • 8:12 - 8:13
    First time we've done
    something like this.
  • 8:13 - 8:14
    At least, as far as I know.
  • 8:14 - 8:16
