Why specializing early doesn't always mean career success

    So I'd like to talk about
    the development of human potential,
  • Not Synced
    and I'd like to start with maybe the most
    impactful modern story of development.
  • Not Synced
    Many of you here have probably heard
    of the 10,000 hours rule.
  • Not Synced
    Maybe you even model
    your own life after it.
  • Not Synced
    Basically it's the idea
    that to become great in anything,
  • Not Synced
    it takes 10,000 hours
    of focused practice ...
  • Not Synced
    so you'd better get started
    as early as possible.
  • Not Synced
    The poster child
    for this story is Tiger Woods.
  • Not Synced
    His father famously gave him
    a putter when he was seven months old.
  • Not Synced
    At 10 months he started
    imitating his father's swing.
  • Not Synced
    At two you can go on YouTube
    and see him on national television.
  • Not Synced
    Fast forward to the age of 21,
  • Not Synced
    he's the greatest golfer in the world.
  • Not Synced
    Quintessential 10,000 hours story.
  • Not Synced
    Another that features a number
    of bestselling books
  • Not Synced
    is that of the three Polgar sisters,
  • Not Synced
    whose father decided to teach
    them chess in a very technical manner
  • Not Synced
    from a very early age.
  • Not Synced
    And really he wanted to show
  • Not Synced
    that with a headstart in focused practice,
  • Not Synced
    any child could become
    a genius in anything.
  • Not Synced
    And in fact,
  • Not Synced
    two of his daughters went on
    to become grandmaster chess players.
  • Not Synced
    When I became the science writer
    at "Sports Illustrated" magazine,
  • Not Synced
    I got curious.
  • Not Synced
    If this 10,000 hours rule is correct,
  • Not Synced
    then we should see that elite
    athletes get a head start
  • Not Synced
    in so-called deliberate practice.
  • Not Synced
    This is coached,
  • Not Synced
    error-correction focused practice,
  • Not Synced
    not just playing around.
  • Not Synced
    And in fact,
  • Not Synced
    when scientists study elite athletes,
  • Not Synced
    they see that they spend more time
    in deliberate practice.
  • Not Synced
    Not a big surprise.
  • Not Synced
    When they actually track athletes
    over the course of their development,
  • Not Synced
    the patter looks like this.
  • Not Synced
    The future elites actually spend
    less time early on in deliberate practice
  • Not Synced
    in their eventual sport.
  • Not Synced
    They tend to have what scientists
    call a sampling period,
  • Not Synced
    where they try a variety
    of physical activities,
  • Not Synced
    they gain broad, general skills,
  • Not Synced
    they learn about their interests
    and abilities
  • Not Synced
    and delay specializing until later
    than peers who plateau at lower levels.
  • Not Synced
    And so when I saw that I said,
  • Not Synced
    "Gosh, that doesn't really comport
    with the 10,000 hours rule, does it?"
  • Not Synced
    So I started to wonder about other domains
  • Not Synced
    that we associate
    with obligatory specialization,
  • Not Synced
    like music.
  • Not Synced
    Turns out the pattern's often similar.
  • Not Synced
    This is research from
    a world-class music academy,
  • Not Synced
    and what I want to draw
    your attention to is this:
  • Not Synced
    the exceptional musicians didn't start
    spending more time in deliberate practice
  • Not Synced
    than the average musicians
  • Not Synced
    until their third instrument.
  • Not Synced
    They too tended to have a sampling period.
  • Not Synced
    Even musicians we think of
    as famously precocious,
  • Not Synced
    like Yo-Yo Ma.
  • Not Synced
    He had a sampling period,
  • Not Synced
    he just went through it more rapidly
    than most musicians do.
  • Not Synced
    Nonetheless, this research
    is almost entirely ignored,
  • Not Synced
    and much more impactful
  • Not Synced
    is the first page of the book
    "Battle Hymn of the Tiger Mother,"
  • Not Synced
    where the author recounts
    assigning her daughter violin.
  • Not Synced
    Nobody seems to remember
    the part later in the book
  • Not Synced
    where her daughter turns to her
    and says, "You picked it, not me,"
  • Not Synced
    and largely quits.
  • Not Synced
    So, having seen this sort of surprising
    pattern in sports and music,
  • Not Synced
    I started to think about domains
    that effect even more people,
  • Not Synced
    like education.
  • Not Synced
    An economist found a natural experiment
  • Not Synced
    in the higher-ed systems
    of England and Scotland.
  • Not Synced
    In the period he studied,
  • Not Synced
    the systems were very similar,
  • Not Synced
    except in England,
  • Not Synced
    students had to specialize
    in their mid-teen years
  • Not Synced
    to pick a specific course of study
    to apply towards.
  • Not Synced
    In Scotland, they could keep trying
    things in the university
  • Not Synced
    if they wanted to.
  • Not Synced
    And his question was:
  • Not Synced
    who wins the trade-off,
  • Not Synced
    the early of the late specializers?
  • Not Synced
    And what he saw was that the early
    specializers jump out to an income lead
  • Not Synced
    because they have more
    domain-specific skills.
  • Not Synced
    The late specializers get to try
    more different things,
  • Not Synced
    and when they do pick,
  • Not Synced
    they have better fit,
  • Not Synced
    or what economists call "match quality."
  • Not Synced
    And so their growth rates are faster.
  • Not Synced
    Bu six years out,
  • Not Synced
    they erase that income gap.
  • Not Synced
    Meanwhile, the early specializers
    start quitting their career tracks
  • Not Synced
    in much higher numbers,
  • Not Synced
    essentially because they were made
    the choose so early
  • Not Synced
    that they more often made poor choices.
  • Not Synced
    So the late specializers lose
    in the short term
  • Not Synced
    and win the long run.
  • Not Synced
    I think if we thought about
    career choice like dating,
  • Not Synced
    we might not pressure people
    to settle down quite so quickly.
  • Not Synced
    So this got me interested --
  • Not Synced
    seeing this pattern again --
  • Not Synced
    in exploring the developmental backgrounds
  • Not Synced
    of people whose work I had long admired.
  • Not Synced
    Like Duke Ellington,
  • Not Synced
    who shunned music lessons
    as a kid to focus on baseball
  • Not Synced
    and painting and drawing.
  • Not Synced
    Or Maryam Mirzakhani,
  • Not Synced
    who wasn't interested
    in math as a girl --
  • Not Synced
    dreamed of becoming an novelist
  • Not Synced
    and went on to become the first,
  • Not Synced
    and so far only woman to win
    the Fields Medal,
  • Not Synced
    the most prestigious prize
    in the world in math.
  • Not Synced
    Or Vincent Van Gogh --
  • Not Synced
    had five different careers,
  • Not Synced
    each of which he deemed
    his true calling
  • Not Synced
    before flaming out spectacularly.
  • Not Synced
    And in his late 20s picked up a book
    called "The Guide to the ABCs of Drawing."
  • Not Synced
    That worked out OK.
  • Not Synced
    Claude Shannon was an electrical engineer
    at the University of Michigan
  • Not Synced
    who took a philosophy course
    just to fulfill a requirement,
  • Not Synced
    and in it, he learned about
    a near century-old system of logic
  • Not Synced
    by which true and false statements
    could be coded as ones and zeros
  • Not Synced
    and solved like math problems.
  • Not Synced
    This led to the development
    of binary code,
  • Not Synced
    which underlies all of our
    digital computers today.
  • Not Synced
    Finally, my own sort of role model,
  • Not Synced
    Frances Hesselbein --
  • Not Synced
    this is me with her --
  • Not Synced
    she took her first professional
    job at the age of 54
  • Not Synced
    and went on to become
    the CEO of the Girl Scouts,
  • Not Synced
    which she saved.
  • Not Synced
    She tripled minority membership,
  • Not Synced
    added 130,000 volunteers,
  • Not Synced
    and this is one of the proficiency badges
    that came out of her tenrure --
  • Not Synced
    it's binary code for girls
    learning about computers.
  • Not Synced
    Today, Frances runs a leadership institute
  • Not Synced
    where she works every
    weekday in Manhattan,
  • Not Synced
    and she's only 104,
  • Not Synced
    so who knows what's next.
  • Not Synced
    (Laughter)
  • Not Synced
    We never really hear developmental
    stories like this, do we?
  • Not Synced
    We don't hear about the research
  • Not Synced
    that found that Nobel Laureate scientists
    are 22 times more likely
  • Not Synced
    to have a hobby outside of work
  • Not Synced
    as are typical scientists.
  • Not Synced
    We never hear that.
  • Not Synced
    Even when the performers
    or the work is very famous,
  • Not Synced
    we don't hear these
    developmental stories.
  • Not Synced
    For example, here's
    an athlete I've followed.
  • Not Synced
    Here he is at age six,
  • Not Synced
    wearing a Scottish rugby kit.
  • Not Synced
    Now he tried some tennis,
  • Not Synced
    some skiing,
  • Not Synced
    wrestling.
  • Not Synced
    His mother was actually a tennis coach
    but she declined to coach him
  • Not Synced
    because he wouldn't return balls normally.
  • Not Synced
    (Laughter)
  • Not Synced
    He did some basketball,
  • Not Synced
    table tennis,
  • Not Synced
    swimming.
  • Not Synced
    When his coaches wanted to move
    him up a level to play with older boys,
  • Not Synced
    he declined because he just wanted
    to talk about pro wrestling after practice
  • Not Synced
    with his friends.
  • Not Synced
    And he kept trying more sports:
  • Not Synced
    handball,
  • Not Synced
    volleyball,
  • Not Synced
    soccer,
  • Not Synced
    badminton,
  • Not Synced
    skateboarding.
  • Not Synced
    So who is this dabbler?
  • Not Synced
    This is Roger Federer.
  • Not Synced
    Every bit as famous
    as an adult as Tiger Woods,
  • Not Synced
    and yet even tennis enthusiasts don't
    usually know anything
  • Not Synced
    about his developmental story.
  • Not Synced
    Why is that even though it's the norm?
  • Not Synced
    I think it's partly because the Tiger
    story is very dramatic.
  • Not Synced
    But also because it seems
    like this tidy narrative
  • Not Synced
    that we can extrapolate to anything
    we want to be good at in our own lives.
  • Not Synced
    But that I think is a problem,
  • Not Synced
    because it turns out that in many ways
    golf is a uniquely horrible model
  • Not Synced
    of almost everything
    that humans want to learn.
  • Not Synced
    (Laughter)
  • Not Synced
    Golf is the epitome of what
    the psychologist Robin Hogarth called
  • Not Synced
    a "Kind learning environment."
  • Not Synced
    Kind learning environments have next steps
    and goals that are clear,
  • Not Synced
    rules that are clear and never change --
  • Not Synced
    when you do something you get feedback
    that is quick and accurate --
  • Not Synced
    work next year will look
    like work last year.
  • Not Synced
    Chess:
  • Not Synced
    also a kind learning environment.
  • Not Synced
    The grandmasters' advantage is based
    on knowledge of recurring patterns,
  • Not Synced
    which is also why
    it's so easy to automate.
  • Not Synced
    On the other end of the spectrum
    are "wicked learning environments,"
  • Not Synced
    where next steps and goals
    may not be clear.
  • Not Synced
    Rules may change.
  • Not Synced
    You may or may not get feedback
    when you do something.
  • Not Synced
    It may be delayed,
  • Not Synced
    it may be inaccurate
  • Not Synced
    and work next year may not
    look like work last year.
  • Not Synced
    So which one of these
    sounds like the world
  • Not Synced
    we're increasingly living in?
  • Not Synced
    In fact, our need to think
    in an adaptable manner
  • Not Synced
    and to keep track of interconnecting parts
  • Not Synced
    has fundamentally changed our perception.
  • Not Synced
    So when you look at this diagram,
  • Not Synced
    the central circle on the right
    probably looks larger to you
  • Not Synced
    because your brain is drawn
    to the relationship of the parts
  • Not Synced
    in the whole,
  • Not Synced
    whereas someone who hasn't been
    exposed to modern work
  • Not Synced
    with its requirement for adaptable,
    conceptual thought,
  • Not Synced
    will see correctly that the central
    circles are the same size.
  • Not Synced
    So here we are in the wicked work world,
  • Not Synced
    and there, sometimes
    hyperspecialization can backfire badly.
  • Not Synced
    For example,
  • Not Synced
    in research in a dozen countries
  • Not Synced
    that matched people for their parents'
    years of education,
  • Not Synced
    their test scores,
  • Not Synced
    their own years of education,
  • Not Synced
    the difference was some got
    career-focused education
  • Not Synced
    and some got broader, general education.
  • Not Synced
    The pattern was those who got
    the career-focused education
  • Not Synced
    are more likely to be hired
    right out of training,
  • Not Synced
    more likely to make more money right away,
  • Not Synced
    but so much less adaptable
    in a changing work world,
  • Not Synced
    that they spend so much less time
    in the workforce overall
  • Not Synced
    that they win in the short term
    and lose in the long run.
  • Not Synced
    Or consider a famous,
    20-year study of experts
  • Not Synced
    making geopolitical
    and economic predictions.
  • Not Synced
    The worst forecasters were the most
    specialized experts.
  • Not Synced
    Those who'd spent their entire careers
    studying one or two problems
  • Not Synced
    and came to see the whole world
    through one lens or mental model.
  • Not Synced
    Some of them actually got worse
    as they accumulated experience
  • Not Synced
    and credentials.
  • Not Synced
    The best forecasters were simply
    bright people with wide-ranging interests.
  • Not Synced
    Now in some domains,
  • Not Synced
    like medicine,
  • Not Synced
    increasing specialization has been
    both inevitable and beneficial.
  • Not Synced
    No question about it.
  • Not Synced
    And yet it's been a double-edged sword.
  • Not Synced
    A few years ago,
  • Not Synced
    one of the most popular surgeries
    in the world for knee pain
  • Not Synced
    was tested in a placebo-controlled trial.
  • Not Synced
    Some of the patients got sham surgery.
  • Not Synced
    That means the surgeons make an incision,
  • Not Synced
    they bang around like
    they're doing something
  • Not Synced
    and then they sew the patient back up.
  • Not Synced
    That performed just as a well.
  • Not Synced
    And yet surgeons who specialize
    in the procedure continue to do it
  • Not Synced
    by the millions.
  • Not Synced
    So if hyperspecialization isn't always
    the trick in a wicked world, what is?
  • Not Synced
    That can be difficult to talk about
  • Not Synced
    because it doesn't
    always look like this path.
  • Not Synced
    Sometimes it looks like
    meandering or zig-zagging
  • Not Synced
    or keeping a broader view.
  • Not Synced
    It can look like getting behind.
  • Not Synced
    But I want to talk about what
    some of those tricks might be.
  • Not Synced
    If we look at research
    on technological innovation,
  • Not Synced
    it shows that increasingly,
  • Not Synced
    the most impactful patents
    are not authored by individuals
  • Not Synced
    who drill deeper, deeper, deeper
    into one area of technology,
  • Not Synced
    as classified by the US Patent Office,
  • Not Synced
    but rather by teams that include
    individuals who have worked across
  • Not Synced
    a large number of different
    technology classes
  • Not Synced
    and often merge things
    from different domains.
  • Not Synced
    Someone whose work I've admired
  • Not Synced
    who was sort of
    on the forefront of this --
  • Not Synced
    a Japanese man named Gunpei Yokoi.
  • Not Synced
    Yokoi didn't score well
    on his electronics exams at school,
  • Not Synced
    so he had to settle for a low-tier job
    as a machine maintenance worker
  • Not Synced
    at a playing card company in Kyoto.
  • Not Synced
    He realized he wasn't equipped
    to work on the cutting edge,
  • Not Synced
    but there was so much
    information easily available
  • Not Synced
    that maybe he could combine things
    that were already well-known
  • Not Synced
    in ways that specialists
    were too narrow to see.
  • Not Synced
    So he combined some well-known technology
    from the calculator industry
  • Not Synced
    with some well-known technology
    from the credit card industry
  • Not Synced
    and made handheld games.
  • Not Synced
    And they were a hit.
  • Not Synced
    And it turned this playing card company,
  • Not Synced
    which was founded in a wooden
    storefront in the 19th century,
  • Not Synced
    into a toy and game operation.
  • Not Synced
    You may have heard of it.
  • Not Synced
    It's called Nintendo.
  • Not Synced
    Yokoi's creative philosophy translated
  • Not Synced
    to "lateral thinking
    with withered technology."
  • Not Synced
    Taking well-known technology
    and using it in new ways.
  • Not Synced
    And his magnum opus was this:
  • Not Synced
    the Game Boy.
  • Not Synced
    Technological joke in every way.
  • Not Synced
    And it came out at the same time
    as color competitors from Saga and Atari
  • Not Synced
    and it blew them away.
  • Not Synced
    Because Yokoi knew what his
    customers cared about wasn't color,
  • Not Synced
    it was durability,
  • Not Synced
    portability,
  • Not Synced
    affordability,
  • Not Synced
    battery life,
  • Not Synced
    game selection.
  • Not Synced
    This is mine that I found
    in my parents' basement.
  • Not Synced
    (Laughter)
  • Not Synced
    Seen better days.
  • Not Synced
    But you can see the red light is on.
  • Not Synced
    I flipped it on and played some Tetris,
  • Not Synced
    which I thought was especially impressive
  • Not Synced
    because the batteries had expired
    in 2007 and 2013.
  • Not Synced
    (Laughter)
  • Not Synced
    So this breadth advantage holds
    in more subjective realms as well.
  • Not Synced
    In a fascinating study of what leads
    some comic book creators
  • Not Synced
    to be more likely to make
    blockbuster comics,
  • Not Synced
    a pair of researchers found
  • Not Synced
    that it was neither the number of years
    of experience in the field
  • Not Synced
    nor the resources of the publisher,
  • Not Synced
    nor the number of previous comics made.
  • Not Synced
    It was the number of different genres
    that a creator had worked across.
  • Not Synced
    And interestingly, a broad individual
    could not be entirely replaced
  • Not Synced
    by a team of specialists.
  • Not Synced
    We probably don't make as many
    of those people as we could
  • Not Synced
    because early on,
  • Not Synced
    they just look like they're behind
  • Not Synced
    and we don't tend to incentivize anything
    that doesn't look like a head start
  • Not Synced
    or specialization.
  • Not Synced
    In fact, I think in the well-meaning
    drive for a head start,
  • Not Synced
    we often even counterproductively
    short circuit even the way we learn
  • Not Synced
    new material at a fundamental level.
  • Not Synced
    In a study last year,
  • Not Synced
    seventh-grade math classrooms in the US
  • Not Synced
    were randomly assigned
    to different types of learning.
  • Not Synced
    Some got what's called blocked practice.
  • Not Synced
    That's like, you get problem type A,
  • Not Synced
    AAAAA,
  • Not Synced
    BBBBB,
  • Not Synced
    and so on.
  • Not Synced
    Progress is fast,
  • Not Synced
    kids are happy,
  • Not Synced
    everything's great.
  • Not Synced
    Other classrooms got assigned
    to what's called "Interleaved practice."
  • Not Synced
    That's like if you took
    all the problem types
  • Not Synced
    and put them in a hat
  • Not Synced
    and drew them out at random.
  • Not Synced
    Progress is slower,
  • Not Synced
    kids are more frustrated.
  • Not Synced
    But instead of learning
    how to execute procedures,
  • Not Synced
    they're learning how to match
    a strategy to a type of problem.
  • Not Synced
    And when the test comes around,
  • Not Synced
    the interleaved group blew
    the block practice group away.
  • Not Synced
    It wasn't even close.
  • Not Synced
    Now I found a lot of this research
    deeply counterintuitive.
  • Not Synced
    They idea that a headstart,
  • Not Synced
    whether in picking a career
    or a course of study
  • Not Synced
    of just in learning new material,
  • Not Synced
    can sometimes undermine
    long-term development.
  • Not Synced
    And naturally, I think there are as many
    ways to succeed as there are people,
  • Not Synced
    but I think we tend only to incentivize
    and encourage the tiger path
  • Not Synced
    when increasingly in a wicked world,
  • Not Synced
    we need people who travel
    the Roger path as well.
  • Not Synced
    Or as the eminent physicist
    and mathematician
  • Not Synced
    and wonderful writer,
  • Not Synced
    Freeman Dyson put it --
  • Not Synced
    and Dyson passed away yesterday,
  • Not Synced
    so I hope I'm doing
    his words honor here --
  • Not Synced
    as he said,
  • Not Synced
    "For a healthy ecosystem,
  • Not Synced
    we need both birds and frogs.
  • Not Synced
    Frogs are down in the mud,
  • Not Synced
    see all the granular details.
  • Not Synced
    The birds are soaring up above
    not seeing those details,
  • Not Synced
    but integrating
    the knowledge of the frogs."
  • Not Synced
    And we need both.
  • Not Synced
    The problem, Dyson said,
  • Not Synced
    is that "we're telling everyone
    to become frogs"
  • Not Synced
    and I think,
  • Not Synced
    in a wicked world
    that's increasingly short-sighted.
  • Not Synced
